Cut structurally before you cut line by line. Removing a subplot loses 20,000 words and usually improves the book; tightening sentences across 140,000 words loses 8,000 and takes three months. Most over-long manuscripts have one whole strand doing very little, and finding it is the entire job.

Why length matters to a publisher

Paper and printing, mostly, plus risk. A longer book costs more to produce and print, and a debut is an unproven bet — a publisher taking a chance on an unknown author would rather take a cheaper one.

It is also a proxy. In a slush pile, an unusually long debut suggests a writer who has not yet learned to cut, and agents read that signal before they read the book.

For self-publishing the arithmetic is different but not absent: print cost rises with page count, and a 500-page paperback priced to cover it will struggle against 300-page competitors.

Structural cuts first, always

This is the whole method.

Look for: a subplot that resolves without affecting the main story; a viewpoint character whose chapters could be summarised in two paragraphs; a section of backstory delivered as scenes; the first two chapters, because a great many novels begin at chapter three; and a middle act holding position rather than escalating.

One of those is typically 15,000–30,000 words, and removing it usually makes the book better rather than merely shorter. Line-level tightening across the whole manuscript recovers perhaps 5–8% and takes far longer.

Then the line-level pass

Once the structure is settled, the line pass recovers another 5–8%.

What to look for: dialogue tags doing work the dialogue already does; a strong sentence followed by a weaker one repeating it; description of things the reader has already been shown; adverbs propping up weak verbs; characters explaining plot to each other for the reader's benefit.

Do this after the structural cuts. Tightening prose in a chapter you are about to delete is the purest form of wasted effort in writing.

Questions people ask

How long is too long for a debut novel?
Over 120,000 words is difficult for most genres, though fantasy and historical fiction have more latitude. Under 60,000 is a different problem.
Do agents really reject on word count?
Some do, at the query stage, before reading. It is a crude filter and it is real, which is why the number in your query letter matters.
Does this matter if I'm self-publishing?
Less, but print cost rises with page count and readers do notice pacing. A book that is 30% longer than its shelf-mates usually reads as slow rather than generous.
What if I can't find anything to cut?
That is almost always a sign you are looking at sentences instead of structure. Reverse-outline by what changes in each chapter, and the passengers become visible.
